How Good Decisions Get Made When the Future Is Unclear

How Good Decisions Get Made When the Future Is Unclear

Most consequential decisions — careers, investments, medical choices, whom to hire — must be made before the information that would settle them exists. Research on decision-making under uncertainty therefore starts from an uncomfortable premise: outcomes alone cannot grade decisions, because good decisions sometimes end badly and reckless ones sometimes get lucky. The field’s central project is separating the quality of the process from the noise of the result, so that people can improve the one thing they actually control.

    Thinking in Probabilities

Thinking in probabilities is the foundational move. Instead of asking whether something will happen, calibrated decision-makers ask how likely it is, and they improve by keeping score: forecasters who record their predictions and check them against reality steadily outperform confident experts who never do. The habit feels unnatural because the mind prefers stories to distributions, but even rough probabilities — ‘more likely than not’, ‘about one in five’ — discipline the assumptions hidden inside a confident narrative.

Two techniques have earned particularly strong evidence. The pre-mortem imagines, before a project launches, that it has failed completely, and asks the team to write the story of how; the exercise legitimises doubt and surfaces risks that optimism and hierarchy suppress. Reference-class forecasting fights the planning fallacy by starting from how long similar projects actually took, rather than how long this one feels like it should take — a correction that would have saved a meaningful fraction of the world’s late, over-budget endeavours. Further background is available in our psychology coverage for readers following this story.

    Pre-Mortems and Reference Classes

Emotion, often cast as the enemy of good decisions, turns out to be information with a bias problem. Feelings integrate experience faster than analysis can, which makes them valuable early warnings and terrible final arbiters. The evidence-backed compromise is sequencing: generate options analytically, interrogate them with the pre-mortem and the reference class, then notice what your reaction tells you — and investigate strong feelings rather than either obeying or discarding them automatically.

Reversibility offers the final sorting tool. Decisions that can be undone cheaply should be made quickly, since delay costs more than error; decisions that lock in — contracts, reputations, health, large capital — deserve the full apparatus of slowness. Much organisational dysfunction comes from applying one speed to both kinds. Individuals make the same error in mirror image, agonising over trivial reversible choices while signing irreversible ones on a feeling. Additional reporting from American Psychological Association provides further detail on the background.

    Deciding Is a Practice

Underneath the techniques sits a humbler truth the researchers repeat: nobody becomes a good decision-maker by reading about it. The skill grows through recorded predictions, reviewed outcomes and the willingness to be specifically wrong in ways that teach. Uncertainty is not a problem to be eliminated from serious decisions; it is the permanent condition they are made in, and the craft lies in proceeding well anyway. Stakeholders across the sector are watching closely, since the outcome will shape planning and investment decisions well into next year.
